How to prepare a business that depends heavily on its owner

Owner dependence is the single most common reason a good business gets a disappointing offer. It is also fixable.

Find out how dependent you really are

Take two consecutive weeks off with your phone switched off. What breaks tells you exactly where the risk sits.

Most owners discover it is three things: pricing decisions, a handful of key customer relationships and one technical judgement nobody else makes.

Transfer, don't delegate

Delegating means it comes back to you. Transferring means someone else owns the outcome, including the mistakes.

Introduce a second name to your top customers this quarter. Write down the pricing rules. Give someone authority to spend up to a limit without asking.

Give it twelve months

A buyer will believe a management team that has been running things for a year. They will not believe an org chart drawn up the month before the sale.

This is the highest-return work an owner can do before selling. It usually moves both the multiple and the quality of the offers you receive.

Practical guidance from a buyer's perspective, not financial, tax or legal advice. Every business is different — speak to a qualified accountant and solicitor before making decisions.
